Why nobody replies to your cold emails?
What to check before you plan next quarter's outbound.
Hey there,
Most teams are in full swing for Q4 pipeline right now. And most of those plans still look the same: build a big list, write a sequence, hit send and hope for the best.
But a big list only tells you who fits. It doesn't tell you who is ready to buy your service or product.
One of the main reasons cold outreach fails is the wrong timing. If only you could reach prospects right when they need an offer like yours, right?
Below: 19 buying signals to track and use in outbound campaigns in 2026, a campaign where one email and one signal got 26 interested CMOs of Series B companies, the AI workflow we use to run it on autopilot, and what's new in GTM engineering.
Is your outbound built on signals, or just lists?

There is no single best buying signal. One that books meetings for an SEO/GEO/Web Design agency can be useless for a staffing firm or B2B SaaS company. But if your signals aren't turning into replies, something in the setup is broken.
Run these six checks before you build your next campaign:
Fit. Does the signal point to the exact problem you solve, or just to a busy company?
Freshness. How many days old is the signal when your email goes out?
Intent level. Are you treating a website visit and a funding round the same way?
The first line. Does your email mention the signal, then make it about them?
Stacking. Are you looking for companies with two or more signals at once?
The offer. Is there an easy reason to reply, or just a meeting ask?
If you can answer all six clearly, your signals will turn into pipeline. If not, the next step is picking the right signals.
We ranked 19 of them by intent, with why each one works and exactly where to find the leads in Clay, Apollo and Apify. It's free.
FROM THE CAMPAIGN
One email. Low reply rate on paper. 26 interested CMOs.

One email, no follow ups. Open tracking off to protect deliverability.
B2B SaaS is one of the most crowded markets for cold email. Every GEO and SEO agency is pitching "AI visibility" right now. So for a GEO agency client, we kept it simple.
The signal: B2B SaaS companies losing organic traffic to AI answers.
The audience: CMOs, Heads and Directors of Marketing at Series B and later companies in the US and UK.
The email: under 50 words, fully human written, sent once. It highlighted the problem based on the signal and asked if they wanted our concrete recommendations to show up more often in AI answers when their buyers search. We made it stupid simple so a 7th grader can understand the offer.
12,914 emails got 78 replies. That's only 0.6% reply rate, which looks bad on paper. But one in three replies was a real opportunity: 26 marketing leaders who wanted to talk.
Reply rate isn't the goal. The right signal plus an offer that's good enough beats a clever and over-engineered sequence every time. If the offer was stronger, 26 leads would likely turn into 50+ leads.
That's how we run every campaign: one signal, one clear offer, built in Clay and sent from infrastructure we manage.

WORKFLOW
How we turn signals into 97 interested replies in 10 days
Finding the signal is half the job. The other half is acting on it fast, every single day, without a person copying data between tools.
We wrote up the exact workflow we use for our own outbound. Clay finds and qualifies the companies. Grok Bot takes it from there: it checks for duplicates, prepares the email, and sends every interested reply to Slack with a suggested answer.
In about 10 days it brought 97 interested replies from 3,535 people contacted.
INDUSTRY WATCH

At Sculpt in San Francisco
I was at Clay's Sculpt in San Francisco last week, with 2,000+ people from 30 countries. The biggest idea: self learning agent that has all your business context, full addressable market and live monitoring engine in a single place.
→ Map your TAM
→ Setup all buying signals
→ Have the agent decide when to reach out
→ Auto-learn what works and why over time and improve
TOOL TO TRY
We checked 15,000 companies for $10.48

A list pulled from a database is full of companies that only look like your ICP. Every wrong company is a wasted email.
So we gave Jev one question and 15,000 companies: "Is this a marketing agency?" A small script pulled homepage text for free, Firecrawl handled the harder sites, and Jev answered YES or NO for every company in about a minute.
We hand-checked 200 random sites. It got 96% right, for less than a tenth of a cent per answer. Cleaner, faster and cheaper than the OpenAI models we used before.
Want this built on your own list? Reach out to our team, we’ll set it up for you.
If you try any of this, hit reply and tell me how it went. I read every reply.
